When spray foam insulation stops working, it almost always means one of four things: the foam has shrunk away from the framing it was sealing, sections have been damaged or compressed, moisture has found a path around the foam, or the original application was too thin to perform as intended. Spray foam is not passive like a batt. It seals and insulates at the same time, so when it fails, it tends to fail at both jobs simultaneously. You lose the air barrier and the thermal resistance in the same spot. That’s why a small gap in spray foam can cause a noticeably cold ceiling, a musty smell, or a heating and cooling system that runs longer than it used to. Why It Happens

The Foam Has Shrunk or Pulled Away from the Framing

Closed-cell and open-cell spray foam can both pull away from wood framing over time, especially if the substrate moved – wood expands and contracts with humidity and temperature, and foam doesn’t always move with it at the same rate. You can sometimes spot this yourself: look for a thin line of light or a visible gap along the edge where the foam meets a joist, rafter, or top plate. If you run your hand near that seam on a cold day and feel a draft, that gap is almost certainly where your air barrier broke.

A Section Was Physically Damaged

Spray foam is durable but not indestructible. If a plumber, electrician, or HVAC tech worked in your attic after the foam was installed, they may have cut through it, compressed it, or left a void where a new pipe or wire was run. Crumbled foam edges, scraped patches, or foam that looks like it was scooped out are all signs of mechanical damage. The foam itself isn’t “worn” – it was interrupted, and the air seal was broken when that happened.

The Original Application Was Too Thin

Spray foam has to be applied at a specific minimum thickness to hit its rated R-value and form an effective air barrier. If the crew that installed it years ago went too thin – either to save material or because the job wasn’t supervised closely – it may have performed adequately for a while and then started to degrade faster than a properly applied layer would. Thin open-cell foam in particular can absorb moisture over time and lose its shape. If your foam looks almost translucent or has the texture of dry bread rather than firm cushion, thickness may be the original problem.

Moisture Has Gotten Behind or into the Foam

Open-cell spray foam is vapor-permeable, which means persistent moisture can work its way into it, especially in attics where ventilation isn’t balanced or where a roof leak went unrepaired. When open-cell foam gets wet and stays wet, it can compress, grow mold, or lose its R-value significantly. You might notice a smell before you notice anything visual – a faint musty or earthy odor coming from the attic is worth investigating. Closed-cell foam is far more resistant to moisture, but even it can fail at seams if water is finding a path behind it from a roof or wall penetration.

What to Do Right Now

  • Do a quick visual scan from the attic access hatch. You don’t need to go all the way in. Look for gaps at framing edges, crumbled or discolored foam, or any area that looks obviously disturbed. Take photos with your phone – these help the technician understand the scope before arriving and keep the assessment faster.
  • Check whether recent work was done up there. Think back: has anyone been in the attic in the last two or three years for any reason? Plumbing, electrical, HVAC, pest control? If yes, note it – that’s the most likely starting point for a break in the air seal.
  • If you smell anything musty or notice discoloration on the foam, don’t disturb it. Mold in an attic is a health concern. Don’t poke at suspect foam or try to remove it yourself. Leave it in place, close the hatch, and let a trained technician assess it with proper protection.
  • Turn off any whole-house fans or attic ventilation fans for now. Running them can pull conditioned air out faster through any gaps that exist, making your system work harder and potentially spreading any airborne particles from damaged foam into the living space below.
  • Note where in the house you’re feeling the symptom. A cold spot directly under a specific area of the attic, one room that heats or cools unevenly, or a ceiling that sweats in humid weather – these details help pinpoint the location of the failure without a full attic inspection. Write them down before you call.
